MOQ Negotiation: 7 Strategies to Lower Your Minimum Order Quantity
MOQ — Minimum Order Quantity — is the most common frustration for small and medium businesses sourcing from China.
You find the perfect product. The factory says “MOQ 1,000 units.” You only need 200. Game over? Not necessarily.
Here are 7 strategies we use with our clients to negotiate lower MOQs without burning the relationship.
1. Offer a higher unit price
This is the most straightforward approach. The factory’s MOQ exists because below a certain volume, they lose money at the quoted price. “I understand your MOQ is 1,000 units at $5/piece. If I order 200 units, what price would work for you?”
2. Pay for tooling or mold fees separately
Many products require molds, dies, or setup costs that the factory amortizes across large orders. Offer to pay these setup costs upfront as a separate line item, and the per-unit MOQ becomes much more flexible.
3. Order multiple products from the same factory
If a factory makes several product lines you’re interested in, combine them into one order. 100 units of Product A + 100 units of Product B = 200 total units. Many factories will treat this as meeting the MOQ.
4. Start with “stock” or “existing order” piggybacking
Ask if the factory has an upcoming production run for the same or similar product. If they’re already making 1,000 units for another client, adding your 200 to the batch costs them almost nothing extra.
5. Propose a trial order with a commitment
“Let’s do 200 units as a trial. If quality and delivery are good, I’ll place a regular order of 500+ units quarterly.” This shifts the conversation from a one-time transaction to a long-term partnership.
6. Accept longer lead times
If the factory’s concern is production efficiency, offer to accept a longer lead time. They can slot your order into a gap in their production schedule rather than disrupting a full run.
7. Use a local sourcing agent
This is the cheat code. A good sourcing agent has existing relationships with multiple factories in your product category. They know which factories are hungry for orders and which ones are flexible on MOQ.
The golden rule of MOQ negotiation
Don’t make the factory feel like they’re doing you a favor. Frame every request as a win-win. When the factory sees the business logic, MOQ becomes a starting point for negotiation, not a wall.
